Leaders notice sprawl when subscriptions multiply, data is copied between systems, and nobody trusts the dashboard. The instinctive response is consolidation. Sometimes that is correct. Often it is premature.

What sprawl usually reveals

  • No agreed system of record for a critical object (customer, order, job, member)
  • Local teams solving local pain with whatever they can access quickly
  • Reporting needs that the primary system never supported
  • Unclear who may retire a tool without political cost

A better first question

Instead of “Which platform replaces everything?”, ask “Which workflow creates the most expensive confusion?” Fix the decision architecture around that workflow, then choose the thinnest stack that can hold it.

How we approach it

In a diagnostic, we inventory tools against jobs-to-be-done, mark overlaps, and separate must-keep integrations from habit. The roadmap that follows is often as much about retirement and training as about new purchases. See also problems we solve.
